Heroes are upgraded by winning battles and collecting keys from quests (quests are accessed via the scroll icon on the map screen). When you claim your reward open your chest with the key and hit the shield icon on the map screen to upgrade your hero. Individual equipment can also be upgraded. Working towards hero upgrades will give your heroes new powers and abilities that will help you in the game.
